  1. Your average project value. Last year’s signed invoices, not the one flagship film you keep quoting.
  2. Your marginal cost per project. Crew, gear hire, travel, editor hours, music licensing. What remains is what marketing may spend.
  3. Your idle shoot days. Every week the kit and the team produced nothing. That is your real ceiling, not a percentage of turnover.
  4. Your enquiry-to-signature rate. If six enquiries produce one job, your affordable cost per enquiry is the allowance divided by six.
  5. Your monthly target. Cost per enquiry multiplied by the enquiries you need. That figure, not an agency tier, is the budget.
Consultant’s Note: The false economy I see most in this trade is buying the next camera body instead of funding a channel. New glass changes nothing a client can perceive at the price point most Malaysian studios sell at, while a funded search campaign changes who is asking. If your existing kit has produced work you are proud of, the constraint is demand, not sensor size.
Bottom Line: Budget against idle days and project value. An upgrade cycle funded out of a thin calendar is a cost pretending to be an investment.
