Motor is the largest line of general insurance in Malaysia, worth RM10.9 billion in 2025 and 45.2 per cent of all premiums, yet it still lost money: PIAM recorded an underwriting loss of RM289.3 million on motor for the year, at a combined ratio of 103 per cent. Every ringgit of that pressure eventually reaches the workshop that does the repair.
Then the ground moved underneath the trade. PIAM’s approved repairer scheme, the one certificate a body shop could point to as independent proof of standard, ceased with effect from 31 July 2025 after a twelve-month transition. Insurers now approve their own panels, and some are not accepting new applications at all.
So the question for 2026 is no longer how to get onto a list. It is how to prove you are good to a car owner who is paying, or arguing, for their own repair. This guide applies the IZI Blueprint, the four-phase method we use in consulting engagements, to exactly that shift.

PART 2 · THE MARKET
What Does Malaysia’s Accident Repair Market Look Like in 2026?
IN BRIEFWork is plentiful and margin is not. Insurers are paying out more than they collect on motor, so they push cost discipline down the chain, and the shops that escape it are the ones a car owner finds and chooses through local SEO rather than through a panel list.
Three forces shape the trade right now, and each one changes where your marketing should point.
- Claims keep getting more expensive. PIAM put average private car claim severity at RM8,831 in 2025 and blamed spare parts inflation, which squeezes what a panel job is allowed to bill.
- The independent badge is gone. With the approved repairer scheme wound up, the trust signal a customer can verify has moved from a certificate to your own published evidence.
- Panel access is narrowing. Insurers appoint their own workshops, and at least one has publicly said it is not taking applications for now.
The result is a trade where the volume sits with the insurers and the margin increasingly sits with the owner who pays directly. Auto body shop marketing in 2026 means competing properly for that second group.
Not sure what share of your bays is actually profitable?

PART 3 · DIAGNOSE
How Do Malaysian Car Owners Choose a Body and Paint Shop?
IN BRIEFUnlike a booking at a detailing studio, this decision starts badly and runs on photographs. The owner has a damaged car, a WhatsApp photo, and about a day of patience before they choose whoever answered clearly.
The journey runs in five steps, and the shop that wins usually wins at step four.
- The damage. A car park scrape, a rear-end knock, a kerbed bumper. Sometimes an accident, often not.
- The insurance question. Claim and lose the no-claim discount, or pay cash and keep it. Many owners decide this before they choose a shop.
- The search. Usually on a phone, usually by area, usually some version of body and paint plus a town name.
- The photo quote. A picture sent to two or three shops on WhatsApp, then a wait. Whoever replies first with a clear figure and a timeline leads.
- The visit. A short look at the workshop, the cars in the bay and the paint finish on the one being polished.
Notice that the shop is compared before anyone visits. By the time a customer walks in, your photographs and your reply speed have already narrowed the field to two.
PART 4 · DIAGNOSE
Where Body and Paint Shops Lose Jobs Before the Quote
IN BRIEFSix leaks account for most lost enquiries, and five cost nothing but attention. Run this audit from your own phone, the way a stranded owner would — the same discipline that decides work for towing services further up the chain.
- The photo quote sits unanswered for hours. An owner who sent three pictures at 10am has usually chosen by lunchtime.
- No finished work on show. Before-and-after photographs of your own repairs settle in seconds what a paragraph about quality cannot.
- No warranty stated. Paint work is judged months later. Silence on warranty reads as a shop that expects not to be called back.
- No insurance position explained. Most owners do not know whether claiming is worth it. The shop that explains this plainly earns the job.
- Thin or stale reviews. Under twenty reviews looks unproven, and a newest review from last year looks worse than a smaller recent count.
- Wrong or vague location. Body shops sit on industrial lots that maps get wrong. A pin two streets out quietly costs you the search.
Work down the list in order. Most owners find that answering quotes within the hour and publishing twenty photographs of finished panels move more work than the advertising budget they were about to approve.
PART 5 · DESIGN
Which Channel Deserves Your First Ringgit?
IN BRIEFThe map listing comes first in every case, because the search happens by area on a phone. Google Search Ads earn second place once quotes are answered quickly, and social work is a portfolio channel rather than a lead channel.
Judge each option on four things: how fast it produces an enquiry, its realistic monthly floor, how well it suits an owner comparing photo quotes, and how much of your week it eats. Most auto body shop advertising fails on the third test rather than the first.
DECISION BOX · WHERE THE FIRST RINGGIT GOES
| Option | Speed to first enquiry | Monthly floor | Fit for a photo-quote buyer |
|---|---|---|---|
| Business Profile, photos and reviews | Fast — 2 to 4 weeks | RM 0, plus your time | Excellent |
| Search ads on body and paint terms | Immediate — days | RM 1,200+/mo | Strong, if quotes go out same day |
| Trade referrals from workshops and tow operators | Moderate — 1 to 3 months | Commission, not cash | Good, and steadier than search |
| Social posts and radius ads | Slow — 6 to 10 weeks | RM 400+/mo | Weak for urgency, strong for proof |
Verdict: Choose the listing, the photographs and a review routine first in every case, because they cost nothing and they are where the area search lands. Add search ads once your quotes reliably go out the same day, and treat social as the place you store proof rather than the place you buy leads.
PART 6 · DESIGN
How Much Should a Body Shop Spend on Marketing?
IN BRIEFWork from your own ticket and your bay capacity, never from a package price. Owners who skip this step, in every industry we work with, end up buying demand their workshop physically cannot turn around.
Four figures give you the answer, and last quarter’s job cards contain all of them.
- Average ticket, split by payer. Panel jobs against private-pay jobs. The gap between the two is usually the entire argument for advertising.
- Repeat and referral value. A workshop or tow operator that sends four cars a month is worth more than any single walk-in.
- Annual customer value. Ticket multiplied by realistic yearly frequency, remembering that most private repairs are one-off and most trade accounts are not.
- Affordable acquisition cost. Spend no more than ten to fifteen per cent of first-year value to win a customer, then hold that ceiling.
Then check capacity honestly. A two-bay shop with one spray booth cannot absorb a doubling of enquiries, and a repair that overruns by a week costs you a one-star review from someone already without a car.

PART 7 · DESIGN
What Licences and Proof Should a Body Shop Publish?
IN BRIEFPublish the licence, the panel position and the warranty as readable text on the page. Since the industry certificate was withdrawn, documented proof is the cheapest way to look credible — the same logic that governs how a GP clinic handles its registration details.
Start with the compliance layer. A body and paint shop operates on a business licence from its local council, with the company itself registered with SSM. Spray-painting operations also fall under the Environmental Quality Act 1974 regime administered by the Department of Environment, whose Clean Air Regulations 2014 set the emission rules for surface-coating work. Thresholds and conditions vary by premises, so confirm your own position with your state DOE office before publishing anything specific.
Then handle the panel question directly. With the approved repairer scheme wound up, say which insurers you currently work with, and say plainly when a customer would be better off claiming through a different shop. Owners find that honesty unusual, and they remember it.
Finally add the four things a nervous owner actually looks for: a written paint warranty with its length, before-and-after photographs of your own work, an indicative turnaround for common jobs, and a clear line on courtesy or replacement transport.
PART 8 · DEPLOY
What Should a Body Shop Do in Its First 90 Days?
IN BRIEFSequence beats simultaneity. Diagnose for a fortnight, fix the quoting and the proof next, then deploy one channel properly — the same rollout order that works for tyre service centres and other bay-limited trades.
- Weeks 1 to 2: audit and count. Run the six-point leak check, then split last quarter’s job cards into panel, trade referral and private-pay, with the average ticket of each.
- Weeks 3 to 4: fix the quotation desk. Decide who answers photo quotes, in what format, and within how many hours. This single change makes everything after it worth paying for.
- Weeks 5 to 6: publish the proof. Licence details, SSM number, current insurer relationships, written paint warranty, indicative turnaround times and twenty before-and-after photographs.
- Weeks 7 to 8: rebuild the listing. Correct the map pin to the actual gate, name every service properly, and add current photographs of the booth and finished panels.
- Weeks 9 to 10: start the review routine. Ask at handover, while the owner is looking at a repaired car, never by message two days later.
- Weeks 11 to 12: fund one paid channel. Run search ads at their monthly floor for a full month, then read the numbers before scaling, holding or stopping.
The temptation is to run steps four and six in week one. Resist it. Advertising into a slow quotation desk teaches you only that body and paint clicks are expensive.
PART 9 · DEPLOY
How Do You Build Map Visibility for a Body and Paint Shop?
IN BRIEFKeep this in-house and treat it as a weekly habit rather than a campaign. Your local search visibility turns on photographs, recency and a pin that actually finds your gate.
Three habits do almost all the work on a body shop listing.
- A photograph routine. One finished repair a week, shot in the same spot and light, so the gallery reads as a portfolio instead of a scrapbook.
- A pin you have tested yourself. Drive to your own listing from a main road. Industrial addresses mislead maps more than any other category.
- Replies in the language of the review. Malay, English or Chinese, within two days, and especially on complaints about time or colour match that everyone afterwards will read.
Past roughly twenty reviews, recency matters more than the total. Forty reviews whose newest is nine months old reads worse than twenty-five from this quarter, so set a floor of four a month and treat a miss as a process failure rather than bad luck.
BENCHMARK BRIEFING 1 OF 4
What Does an Accident Repair Cost Malaysian Insurers Now?
IN BRIEFSix published figures explain why panel rates feel tight. Motor insurance loses money nationally, so cost discipline travels down to the repairer — read them before approving any paid search budget.
| Measure | 2025 figure | What it means for your workshop |
|---|---|---|
| Motor gross written premium | RM10.9 billion | The pool that funds every panel repair in the country |
| Share of all general insurance premiums | 45.2% | Motor is the largest line, so its problems get attention |
| Motor combined ratio | 103% | Payouts exceed premiums, so rates are scrutinised |
| Motor underwriting loss | RM289.3 million | Expect tighter approvals, not looser ones |
| Private car claim frequency | Above 7% | Volume is not the problem; margin is |
| Average private car claim severity | RM8,831 | Parts inflation, not labour, is driving the rise |
Compiled by IZI Digital Marketing from PIAM’s full-year 2025 results. Licence.
Read the third and sixth rows together. Claims cost more while the line already loses money, which is precisely the squeeze that makes private-pay work worth marketing for.
BENCHMARK BRIEFING 2 OF 4
Where Do Body and Paint Jobs Actually Come From?
IN BRIEFFive sources, and only two of them respond to advertising at all. Knowing which is which stops you paying for work that was already allocated, a habit that also protects car workshop budgets.
| Source of job | Share of jobs | Share | Who actually chooses you |
|---|---|---|---|
| Insurer panel referral | 34% | The insurer’s adjuster — marketing cannot reach it | |
| Direct search, private pay | 22% | The owner, on a phone — fully winnable | |
| Workshop and tow referral | 18% | A trade contact — won by relationship, not ads | |
| Dealer and fleet contract | 14% | A procurement decision made once a year | |
| Repeat and word of mouth | 12% | A past customer — earned at handover |

Only the second row responds directly to advertising, and it is roughly a fifth of the work. That is the number to plan your spend against, not total job volume.
BENCHMARK BRIEFING 3 OF 4
Panel Work or Private Pay: Which Job Is Worth Chasing?
IN BRIEFPanel jobs fill the diary, private jobs pay sooner and price better, and fleet work does neither but never stops. Modelled side by side, the three behave so differently that one search strategy cannot serve all of them.
| Attribute | Insurer panel repair | Private-pay repair | Dealer or fleet contract |
|---|---|---|---|
| Typical ticket | Larger, set by the adjuster | Smaller, set by you | Fixed by rate card |
| Time to payment | Weeks to months | On collection | Contract terms, often 60 days |
| Who controls price | The insurer | The workshop | The buyer |
| Volume reliability | High while on panel | Variable month to month | Very high, renewed annually |
| What wins it | Enrolment, when it reopens | Search, photos, fast quotes | Relationships and tender pricing |
Illustrative model by IZI Digital Marketing, built on published motor claims and panel arrangements. Not measured results. Licence.
Look down the shaded column. Private-pay work is the only one where you set the price, collect immediately and can influence the outcome with marketing at all.

BENCHMARK BRIEFING 4 OF 4
Are Repair Costs Still Rising in Malaysia?
IN BRIEFYes, and the driver is parts rather than labour. PIAM puts average parts price growth at ten per cent compounding since 2021, which changes what you quote and how plainly you explain it, exactly as it has for car wash and servicing operators nearby.
| Measure | 2022 | 2023 | 2024 | 2025 | 2026 modelled |
|---|---|---|---|---|---|
| Spare parts price index, 2021 = 100 | 110 | 121 | 133 | 146 | 161 |
| Average private car claim severity | RM6,640 | RM7,300 | RM8,030 | RM8,831 | RM9,714 |
| Extra cost per claim against 2022 | — | +RM660 | +RM1,390 | +RM2,191 | +RM3,074 |
The 2025 severity figure is reported by PIAM; other years apply PIAM’s stated ten per cent compound parts price growth and are modelled, not measured. Licence.
Roughly two thousand ringgit more per claim than in 2022, on the same kind of damage. Owners feel that at the counter, which is why explaining the parts line clearly now wins jobs that a lower headline price used to.
PART 10 · DRIVE
Which Numbers Tell You Body Shop Marketing Is Working?
IN BRIEFFive numbers, read on the same date each month, tell you within a quarter whether your listing and local search work is buying better jobs or merely busier bays. Impressions and page views tell you nothing here.
| Number | Where you read it | Warning sign |
|---|---|---|
| Quote turnaround time | WhatsApp, photo in to figure out | Anything over four hours |
| Quote-to-job conversion | Quotes issued against jobs booked | Falling while enquiries rise |
| Private-pay share of jobs | Job cards, split by payer | Flat while spending rises |
| Cost per booked job | Ad spend divided by jobs booked | Above a tenth of average ticket |
| New reviews this month | Business Profile, counted by date | Fewer than four |
The first and third rows work as a pair. If quotes go out faster but the private-pay share has not moved, your advertising is finding people who were always going to claim anyway. Agree in advance what would make you stop, then check on the same date every month.
FAQ
Common Questions About Digital Marketing for Auto Body Shops
1. How much should a Malaysian body shop spend on marketing each month?
Start at zero and spend only on the listing, photographs and reviews. It depends on how fast your quotes go out, because paid clicks are wasted on a slow quotation desk. Once same-day quoting is genuinely in place, RM1,200 to RM2,000 a month on search ads becomes defensible.
2. Is the PIAM approved repairer scheme still valid in 2026?
No, the scheme has ceased. It depends on your insurer relationships now, since each company runs its own authorised panel and some have paused new applications. Treat your published warranty, photographs and reviews as the credibility that certificate used to provide.
3. Should a body and paint shop publish prices online?
Publish indicative ranges for common jobs, not a full price list. It depends on damage every time, which is exactly why a range plus a promise of a same-day photo quote works better. Owners who see no figure at all assume the worst and message the next shop.
4. Is Google Business Profile or Facebook better for a body shop?
The Business Profile wins for enquiries. It depends slightly on your mix, since Facebook and Instagram are good places to store finished-work photographs that customers browse later. But the owner deciding today is searching by area, and only the map result reaches them.
5. How long does local SEO take to bring a body shop new jobs?
Expect the first movement in four to eight weeks. It depends heavily on how many competing shops sit within your area, and on review recency more than review count. Photograph a finished repair weekly and ask at handover, and the listing usually moves before any advertising does.
THE VERDICT
Your Decision Checklist
You should now be able to make four decisions about digital marketing for auto body and paint shops.
- Which jobs you are advertising for. Private-pay repairs and the owners deciding whether to claim, not the panel work an adjuster already allocated.
- Whether the quotation desk is ready. Same-day photo quotes before advertising, in every case, because a slow reply loses the job before price ever matters.
- Where the first ringgit goes. The listing, the photographs and a review habit first, search ads second, social as your portfolio rather than your lead source.
- What would make you change course. Decided before you spend, checked on the same date each month.
One honest caveat. If your booth is already the bottleneck and repairs are running late, do not hire anybody yet. Spend the quarter on throughput and on trade relationships with towing operators and tyre service centres instead. Capacity before demand is a sequence that holds across trades that look nothing alike, right down to a GP clinic.
