Most advice on repair shop marketing starts with posting to Facebook. That skips the question the customer is actually sitting with, which is whether the phone is worth saving at all.
By the time someone searches for you, they have usually already asked a friend whether it is cheaper to just buy new. Malaysia is a near-saturated handset market — the Department of Statistics found 99.5% of individuals used a mobile phone in 2024 — so nobody is short of a device. They are short of a reason to fix this one.

What the Malaysian Phone Repair Market Actually Looks Like
IN BRIEFHandset ownership is effectively universal, so your market is not growing through new owners. It grows because people keep phones longer, which is a very different commercial position from most of the industries we serve.
Two numbers set the floor. The MCMC Hand Phone Users Survey put smartphone penetration at 94.8% in 2021, and DOSM recorded 98.0% internet use in 2024. Saturation and visibility at the same time.
Three consequences follow for a shopfront:
- Volume comes from device age, not device count. Every extra year a phone stays in a pocket is another year it can crack, swell or slow down.
- You are compared before you are contacted. Near-universal internet use means your rating and your prices are read first, in the car park.
- Location is a commodity, trust is not. Most towns have several benches within ten minutes. Very few publish what grade of screen they fit.
PART 3 · DIAGNOSE
How Malaysians Decide Between Repairing and Replacing a Phone
IN BRIEFThe decision runs in four steps and finishes within a day. Crucially, the first two happen before any shop is considered, which is why showing up on Google Maps only helps once the repair-or-replace argument has already gone your way.
Watch the sequence, because it is not the same as any other repair trade:
- Damage, then a rough self-valuation. “This phone is three years old anyway.” The owner prices the handset in their head before pricing the repair.
- A price check, usually on a borrowed device. They search a repair cost for their exact model. Whoever publishes a number enters the conversation.
- A shortlist from the map, filtered by reviews. Two or three names, chosen on rating and on how recent the reviews are.
- A WhatsApp message with a model number. Almost never a call, because the phone that broke is the phone they would call from.
Miss step two and you never appear in steps three or four, no matter how good your bench is.

Where Phone Repair Shops Leak Enquiries
IN BRIEFRepair shops lose jobs to vagueness, not to cheaper rivals. Silence on price, part grade and warranty reads as a bill with no ceiling, and how you handle reviews decides whether that doubt ever gets corrected.
Run this audit this week. Each line is either true of your shop or it is a leak:
- No prices for your top ten models. The single most searched thing about your trade, and most shops answer it with “PM for price”.
- Part grade never stated. Original, service pack, aftermarket incell — these cost wildly different amounts and customers cannot tell which they are being quoted.
- No warranty in writing. Thirty days or ninety days changes the decision entirely, and saying nothing implies none.
- Turnaround unstated. “Forty-five minutes while you wait” beats a lower price more often than owners expect.
- WhatsApp unanswered at lunch and after six. Two of the three windows in which people actually break phones.
- No photographs of the bench or the technician. A counter with no faces reads as a middleman sending work elsewhere.
Publish the model prices and the part grades first. Both cost an afternoon and nothing else.

Which Channel Deserves Your First Ringgit?

Judge the four realistic options on three things: how fast the first job arrives, the monthly cost floor, and whether the channel can carry model-level pricing.

Verdict: Fund the listing and the price page first in every case — they are free and they compound. Add Google Search Ads once a bench hour is genuinely idle and you want to buy model searches you cannot yet rank for. Treat Meta Ads and short video as the recognition layer for a second outlet, not as your first spend.

Setting a Budget From Your Repair Margins
IN BRIEFBudget from gross margin per job, never from turnover. A screen repair with a RM 300 part leaves far less room than the ticket suggests, which is the same discipline behind setting a Google Ads budget properly.
Work three numbers in order, using last quarter’s job book:
- Gross margin per repair. Ticket minus the part, not the ticket. On screens this is often under a third of what the customer paid.
- Value of a retained customer. Most owners return within two years for a battery, a charging port or a family member’s phone. Two or three jobs, plus accessories.
- Affordable cost per new customer. Fifteen to twenty-five per cent of first-year gross margin, provided you actually know your return rate.

What a Phone Repair Shop Must Prove Online
IN BRIEFOne action per page, and that action is a WhatsApp message naming the model. Around it sit four proofs: model pricing, part grade, warranty terms and certified stock. Build the shop website around those four.
Phone repair has no trade licence of its own — you need an SSM registration and a premises licence from your local council. Trust therefore has to be built deliberately, and one requirement here is specific to your trade alone:
- Sell only certified equipment. Handsets and communications accessories require certification through SIRIM QAS, the certifying agency appointed by MCMC, and carry an MCMC label. If you resell refurbished units, say so on the page.
- Name the part grade beside every price. Original, service pack or aftermarket. Customers do not object to aftermarket; they object to finding out later.
- Publish the warranty and honour it visibly. Consumer disputes up to RM 50,000 go to the Tribunal for Consumer Claims, so a written term protects you as much as them.
- Say what happens to their data. Unlock codes and cloud accounts pass across your counter, and the Personal Data Protection Act 2010 makes that a duty, not a courtesy.

How to launch phone repair marketing in 90 days
This assumes one outlet, one or two technicians and no marketing hire. Each stage must hold before the next begins.
- Weeks 1–2: publish the price list. Your top ten models, each with part grade, warranty period and turnaround. Agree who answers WhatsApp during trading hours and at lunch.
- Weeks 3–4: complete the listing. Claim the profile, set real hours, choose the mobile phone repair category, and load photographs of the bench and the technicians.
- Weeks 5–8: build the review engine. Ask at collection, while the customer is holding a working phone. Reply to every review yourself within a day.
- Weeks 9–12: switch on paid search. Only if bench hours are idle, and split by model family so you can see which repairs actually pay.

Google Business Profile and Reviews for Repair Shops
IN BRIEFWrite the replies yourself. A phone repair review is about relief or suspicion, and an outsourced reply reads as neither. The setup can be delegated, and getting the profile right is worth doing once, properly.
Four decisions carry most of the value on a repair listing:
- Primary category. Mobile phone repair shop, not “electronics store” and not “mobile phone shop”. A miscategorised listing never appears for the urgent searches.
- Services named by symptom and model. “Cracked screen”, “battery swelling”, “charging port”, “water damage” — each attracts its own search, and model names attract more.
- Photographs that show work, not signage. A tray of screws, a microscope, a technician’s hands. Stock imagery actively hurts here.
- Ask at collection, not by SMS later. The customer is holding a working phone and visibly relieved. Timing beats frequency every time.
One warning specific to your trade: never mention a customer’s unlock code, account or photographs in a public reply, even when defending yourself.

The Numbers That Tell You It’s Working
IN BRIEFTrack five numbers monthly and ignore everything else. Job count alone hides the problem, so measurement should begin with the quotes nobody accepted.
Review these on the first working day of each month:
- Quote-to-job conversion. How many price enquiries become repairs. Below half usually means your quote arrives too slowly or without a part grade.
- Median WhatsApp reply time. In minutes, during trading hours. This is the window in which the whole decision happens.
- Revenue per job, not per ticket. Ticket minus part cost. Watch it fall when you chase volume with cheap panels.
- Review velocity. New reviews per month. Flat velocity, not a low rating, is what quietly drops you out of the map pack.
- Return rate within 24 months. Under a third means the handover experience, not the advertising, is your constraint.
Agree the stopping rule before you spend: two consecutive months above your cost ceiling, and the channel pauses while you re-diagnose. Repair shop marketing fails far more often from never stopping than from never starting.
